How to Read a Marketing Report Without Falling Asleep (What Your Agency Should Be Telling You)
It’s the first Tuesday of the month. Your inbox dings, and there it is: your monthly digital marketing report from your agency.
You open the 25-page PDF with a sense of dread. You see colorful graphs, complex bar charts, and pages of metrics: “Impressions are up 15%! Organic Session Duration has increased by 12 seconds! Your CTR is holding steady at 2.1%!”
You nod, you feel vaguely impressed, and you close the PDF. But inside, you’re asking the same question you ask every month: “Did this marketing spend actually put any Rands in my bank account?”
At EC Business Solutions, we have a serious problem with the way most agencies report to South African SMEs. They are using reports to hide, not to inform. They are drowning you in data so you won’t notice that the one metric that matters isn’t moving.
It’s time to stop letting complexity intimidate you. You don’t need to be a data scientist; you just need to be a business owner. Here is your cheat sheet for holding your agency accountable.
The Jargon Trap: A Smokescreen for Mediocrity
Agencies in South Africa love to throw acronyms around like they’re in a high-speed chase: CPC, CPA, CTR, SERP, ROAS. They do this for two reasons:
- To Look Expert: If they look smarter than you, you won’t question their results.
- To Obfuscate: It’s easier to say “CPC is stabilizing” than to say “Your ads are getting expensive, and we aren’t sure why.”
The Founder’s Golden Rule: If your agency cannot explain a metric to you in plain English—using a real-world business example—they aren’t managing your money well. Demand clarity.
The “Surgical Three”: The Only 3 Metrics That Actually Matter
You can safely ignore 90% of a standard marketing report. In a tight SA economy, there are only three numbers that tell you if your marketing is a profit center or just another overhead cost.
1. Total Qualified Leads (The Cash Register)
An “Impression” means a person scrolling past your ad. A “Click” means a person visited your site. A “Lead” means a person actually took action.
- What you should see: A phone call that lasted longer than 30 seconds. A filled-out “Request a Quote” form. A WhatsApp chat initiated.
- The Key: Your agency should be telling you exactly how many real enquiries they generated. If they can’t differentiate a “click” from a “customer inquiry,” they are failing you.
2. Cost Per Qualified Lead (CPL)
Knowing you got 10 leads is great. Knowing those 10 leads cost you R150 each is essential.
- The Math: Take your total marketing spend (Ads + Agency Fee) and divide it by your Total Qualified Leads.
- The Reality Check: If your service profit is R1,000 and you’re paying R800 per lead, your marketing is a hobby, not a business strategy. You should be seeing this number stay stable or decrease as the agency optimizes.
3. Conversion Value (ROI)
This is the ultimate metric. It requires your agency and your internal systems (like Yoco or PayFast invoicing) to “talk” to each other.
- What you should see: If a customer books a R5,000 service through a Google Ad, your report should show R5,000 in “Conversion Value.”
- The Goal: For every R1 you give the agency, how many Rands are they putting back in your pocket?
The “Ignore List”: Stop Falling for Vanity Metrics
Your agency likely leads their report with these numbers because they always go up. When you see them, know that they are “noise,” not “news.”
- Don’t care about “Impressions”: Shouting louder doesn’t mean more people are listening.
- Don’t care about “Likes” or “Followers”: Ego fuel, not business fuel. They don’t pay the staff.
- Don’t care about “Avg. Time on Page”: A person could be lost on your slow website, not enjoying your “storytelling.”
- Don’t care about “Bounce Rate” (alone): If they land on your page, see your phone number, and click to call, they “bounced,” but they also bought.
The “Brand Keyword” Scam
Check your report for the keywords that are driving your traffic. If the top-performing keyword is your own company name (e.g., “Coetzee Plumbing”), your agency is taking credit for work they didn’t do.
Of course you rank for your own name! People searching for you by name already know you. Your agency should be ranking you for what you do (e.g., “Emergency geyser repair Cape Town”). That is where new business comes from.We Don’t Hide Behind PDFs
